Advisory · Transformation Partner

A transformation partner from strategy to measurable change

We start with your business: the outcome and the impact you want, and what has to change to get there. Most of that change is not technology. One senior team works on your strategy, decisions, ownership and processes as closely as on the platform, and connects operating model, architecture, ServiceNow, data and AI to an outcome somebody owns. Decisions get made instead of reported, and value is visible while you can still act on it.

What you get

What a transformation partner does for you

A transformation partner stays connected from strategic direction through design, implementation and value realization, helping the organization make consistent decisions across business, process, architecture, technology, data and AI. With Pulse & Patterns, that is one senior team carrying the reasoning behind your strategy into every workstream.

It also starts earlier than most people expect. Where the platform strategy or the AI strategy is still open, this is the work that sets it, so the outcome every workstream points at is one the business has actually chosen. Where a strategy is already agreed, we test two things: whether it still fits the wider picture and the outcomes you want, and whether the current workstreams still add up to it. Where it does not fit, we say so early and show you what we would change.

You get
✓A business outcome with a named owner
✓A governance forum that decides
✓A decision record for the choices that are expensive to revisit
✓Architecture traceable to the objective
✓An operating model designed before go-live
✓Value measured while the program runs
✓Your own people more capable at the end

What changes for the business

What changes when one partner stays connected to the outcome

Your strategy changes how the business runs.

A strategy that does not change a process, an owner, a system or a measure has not been implemented. It has been circulated. We work from the operating end: which process changes and who owns it, which system holds the record, and which number should move. Technology is the enabler. The outcome has to exist outside the platform.

Your steering group decides.

The same three items stop coming back every month.

Your workstreams add up to one transformation.

They keep their pace and converge on a shared outcome.

Your business case can be proven.

The baseline exists before anything changes, and the benefit has an owner who is not the program.

Where value is lost

Why transformations lose value between strategy and delivery

Transformations lose value in the gaps between decision, design, build, behavior and result. BCG puts transformation failure at around 70%, unchanged for decades, and found only 26% of transformations created value in both the short and the long term. Those gaps are where we work.

01

Strategy that does not survive implementation.

Every workstream delivers something reasonable, and together they do not deliver what the strategy asked for.

We make the connecting decision.

02

Workstreams that optimize independently.

Integration cost appears in the build.

We catch it at design, where it is cheap.

03

Governance that reports instead of deciding.

The people in the room can escalate but not decide.

We turn the forum into a decision engine.

04

Value measured too late.

No baseline, no provable benefit, no owner at close.

We start with the measure.

The traditional model hands a transformation over three times, and every handoff loses intent. We remove the handoffs.

The senior practitioners who shape your strategy design it, see it built and stay until the result is measured.

Transformation partner, implementation partner or PMO

Which partner your program needs

A transformation partner keeps technology, process, organization, architecture and the business outcome aligned across the change. An implementation partner builds to a defined design. A project management office (PMO) owns the plan, milestones, budget, risks and reporting.

PMO

Tracking and steering the program accurately

We take on all three roles. Advice is scoped under its own agreement, separate from any build, and the senior practitioners in the design conversation are the ones still there at go-live, so the reasoning behind the design travels into the build. We can run the PMO for your program, or work alongside the PMO you already have and give it decisions worth tracking.

Decisions, not reporting

One transformation, governed by decisions

We keep your parallel workstreams (business, process, platform, data, AI and people) converging on one outcome, and we run governance that decides rather than reports. Research on large-scale programs found governance explains most of the variance in implementation success, so we run it as the core of the work.

If your forum cannot show where each one stands, it is reporting.

What you get

A decision record for choices that are expensive to revisit, each with who decided, when and why. A contracted client-side response time, because decision latency is a delivery risk. Architecture decisions and program ownership kept coherent across workstreams. And executive reporting that brings the trade-off, the options and a recommendation, not another red status report.

Architecture and operating model

Architecture and operating model decisions tied to the outcome

Architecture decisions are transformation decisions that happen to look technical. Enterprise Architecture settles a system of record per object: which system owns the customer, the order, the asset, and why. We keep each of those decisions traceable to the objective, and we surface it when two workstreams have answered the same question differently.

Operating model decisions get the same early attention, because a new process run by an unchanged organization reverts. Who owns each process, which roles and responsibilities change, where decisions are made and who runs the platform afterward are settled while the design is still open, not after go-live. We design them together with the architecture, so your new way of working has an owner, clear roles and a governance rhythm on the day it goes live.

Business Process Consulting and Design designs how the work should flow and which systems support it. Transformation Partner makes sure those decisions still serve the outcome once the other workstreams have made their own.

Transformation Partner keeps the change coherent while it runs. Operating Model Design designs the ownership the organization keeps afterwards.

AI in the transformation and the delivery

AI in what the transformation delivers and how we deliver it

AI should change both what a transformation delivers and how it is delivered. In your business, that means agents, assistants and decision support that remove steps rather than speed up old ones. In delivery, it means our experts using the tooling we build for clients.

AI in the business

We build AI for routine use, not for the pilot. Quality, provenance, explainability and accountability are settled up front, and your AI gets the same governance as any decision about customers. ServiceNow orchestrates the workflow and governance, Claude is our preferred intelligence layer, and no use case is forced onto one model.

ServiceNow AI · AI Control Tower

AI in delivery

We are BornAI. We build and run agents in our own operations as well as in client environments. On your program, that means daily AI-generated delivery status digests and meeting capture that separates decisions from updates from problems. The record stays current, and senior time goes to judgment.

Value you can prove

Transformation value you can prove while the program runs

We start with a measure rather than ending with one. The baseline is captured before anything changes, a target and an owner are agreed, and the result is measured during delivery. So the next investment is argued from evidence, not opinion.

BaselineTargetInterventionMeasureReviewImprove
Seven questions we answer before anything changes
  1. 01Which outcome should move?
  2. 02Can the data produce the baseline?
  3. 03Who owns the metric?
  4. 04When should it change, and by how much?
  5. 05What are we assuming?
  6. 06How do we attribute benefit honestly?
  7. 07What triggers a change of course?

Where the transformation runs on ServiceNow, its value tooling ties business objectives to measurable outcomes. We make sure they are the objectives the business needs. And the outcome gets an owner after the project closes, because if the answer is the program, the answer is nobody.

How we work

How Pulse & Patterns runs a transformation

01

Define the outcome, and the strategy behind it.

Which measure moves and who owns it. Where the platform or AI strategy is still open, we set it with you. Where it is agreed, we test it against the outcome you want.

02

Understand the operating reality.

How work runs, where handoffs break, and what the data can prove today.

03

Set priorities.

A sequence with stated trade-offs, not a wish list.

04

Design process, operating model and architecture together.

Separately is how you get conflicting decisions.

05

Establish decision governance.

A record, an owner per decision and an agreed response time.

06

Deliver in measurable increments.

Each release changes something a business owner can see, with architecture running across increments.

07

Measure, learn and adapt.

The roadmap is a decision tool that changes when the evidence does.

When it pays off

When a transformation partner pays off

A transformation partner pays off when the problem sits between workstreams rather than inside one.

The transformation has stalled.

Milestones move. Outcomes do not.

ServiceNow is expanding beyond IT.

Into commercial, customer or project operations, with new owners.

Multiple partners need alignment.

Nobody coordinates the interfaces.

AI is a separate track.

Separate governance, data assumptions and operating model.

The roadmap is not producing value.

The plan is followed. The business case is not met.

Capability you keep

Capability your organization keeps

Your organization gets stronger with every phase of the transformation. A systematic review of transformation studies found organizational learning capability amplifying impact more than technological sophistication.

The platform carries the change. Your people's capability is what makes it last.

So knowledge transfer is built into delivery, your architects make the calls with us, internal owners are named during the transformation, and Enablement closes any skills gap. Anything you would rather have run for you, Managed Services runs.

Why Pulse & Patterns

One senior team, from the first workshop to the measured result

Our founders and senior experts bring decades of transformation, process and platform experience, and they sit in your governance forum. You work with senior practitioners from the first workshop to the measured result: no account layer, no handover to a bench. We choose our programs deliberately so those people stay on your decisions from start to finish. When a decision outside your control changes, such as a core system choice reversed mid-program by another party, we set out what it invalidates, what holds and what must be re-decided.

As a ServiceNow Consulting & Implementation and Resell Partner and an Anthropic Claude Consulting & Implementation Partner, we bring both platforms to transformations across Europe: ServiceNow for orchestration, workflow and governance, Claude for the intelligence.

We call it Value Multiplied™: Business strategy × People × Processes × Technology × Data × AI. Each factor multiplies the others, so we design them together instead of optimizing one at a time.

Our advice is independent by design, because it is scoped separately from the build. On design work we document the recommended system of record and integration boundary for each material capability, with the reasoning, including where an existing system or another supplier's product is the better answer.

FAQs

The questions buyers ask us.

What is a transformation partner?

A transformation partner stays connected from strategic direction through design, implementation and value realization, helping the organization make consistent decisions across business, process, architecture, technology, data and AI. Unlike a one-off strategy engagement or an implementation partner, it can set the strategy and then stays with the decisions that connect it to delivery, and keeps value measured while the program runs.

What is the difference between transformation consulting and project management?

A program management function owns the plan, milestones, budget, risks and reporting. Transformation consulting engages with what the plan is for: the decisions, trade-offs, architecture, prioritization, operating model and value. The two roles work together. We can run the PMO for your program, or work alongside the one you already have.

How do you measure transformation value?

Start with the measure, not the deliverable. Capture a baseline before anything changes and check the data can produce it. Set a target and a date, and name a metric owner who is not the program. Measure during delivery, attribute benefit rigorously, and agree in advance what triggers a change of course.

How does ServiceNow support business transformation?

ServiceNow provides a common platform for workflow, customer operations, project operations, data and AI, so processes crossing departments run on shared records rather than integrations between silos. The platform decision should still follow the business and architecture decision, not lead it.

How does a transformation partner work with other vendors?

By making ownership clear across every party: making dependencies visible early, keeping a shared decision record, aligning architecture across parties and managing the interfaces. Each vendor stays accountable for its own delivery, and the transformation partner makes sure those deliveries add up to one outcome.

Does every program need a transformation partner?

Every program needs the right kind of support, and we tell you early which one fits. One product against a clear design needs a strong implementation team. Agreed design decisions need delivery capacity. A narrow problem suits a focused specialist engagement. We run all of those, so the recommendation follows your program, not our offer. A transformation partner earns its place when the problem sits between workstreams.
