Business process consulting that starts from the outcome and designs the best way to reach it
We start with the outcome your business needs, then challenge how the work gets there today. Often the answer is a removed step, a better handover or a clear owner. Sometimes the best answer is a process designed again from the start, because AI and modern platforms can now do work that used to need a person. You get a process that works end to end, named owners and a design your platform team can build from.

A process that works end to end, and a design your team can build from
Business process consulting and design starts from the outcome a process has to deliver and challenges every step on the way to it. We ask why each step exists, whether it is still needed, and how systems and AI could do it better. Then we redesign the process, name who owns each step and decision, and write requirements your team can build from.
- 01Define the outcome
- 02Challenge how the work happens today
- 03Find the friction
- 04Redesign for systems and AI
- 05Decide ownership
- 06Translate into requirements
- 07Hand over an implementation-ready design
A process map tells you what happens. Our design tells you what should happen instead, who owns it, where systems and AI do the work and what has to be built. We look at the real process, not the documented one: variation by team and entity, workarounds, the spreadsheet between two applications. We use that picture to challenge the current way of working, never as the specification. Sometimes the best design improves today's process. Sometimes it starts again from the outcome.

What changes when the process is designed before the build
Work moves across teams instead of stopping at each boundary, which is where the customer feels the difference. People stop re-entering information, and the manual workarounds between systems go away. And fewer surprises reach testing: a decision made in design costs a conversation, while the same decision in build costs a change request, a retest and a delayed go-live. We measure the gains on your own numbers, against the outcome we agree at the start.
Simplify before you automate, so every automation earns its place
Automation makes a process faster, not better. Applied to work that should not exist, it makes that work permanent. AI changes which work should exist at all, so we ask what it makes unnecessary before we ask what it can speed up. Then we follow a sequence that protects your platform investment.
Remove
Steps that exist only because of an old system limitation, an approval nobody reads, a duplicate check, or a person reading something a model can now read.
Simplify
Fewer steps, fewer handoffs, fewer people touching the same record.
Standardize
One agreed way, wherever variation has no value.
Automate
What is repetitive, rule-based and measurable.
Apply AI
Where judgment on unstructured information is the bottleneck, and the process underneath is stable.
Under delivery pressure, parts of this run in parallel, and we plan the work so they can. The order of thinking never changes:
Removing a step is always cheaper than automating it.
Handoffs designed so the work arrives intact
Processes usually break between functions, not inside them. Nobody owns the moment work moves from one team to the next, so we design each one so the work, its data and its context arrive together.
Lead and opportunity mean different things to each side
One lead and opportunity definition, with qualification criteria both sides agree
The deal is re-entered, and delivery drifts from what was sold
An order created from the deal, carrying exactly what was sold
Fulfillment work is created manually, or late
Fulfillment work generated from the confirmed order
The work order lacks what the case knows, so the technician arrives underprepared
A work order that inherits the case history, asset and entitlement
Scope, price and assumptions never reach the delivery team
Scope, price and assumptions carried into the project plan
Delivered and invoiced work drift apart, and margin is discovered afterwards
Billing driven by delivered work, with margin visible while the project runs
Work is approved without the detail delivery needs to start
Approval gates that require what delivery needs to start
The pattern we look for first.
One business unit creates a deal record for every inquiry while another sets quotes to a lead stage. No report can make that pipeline comparable, so we settle object definitions before anyone designs a report.
Terminology is process design, not documentation.
A named owner for every process, decision, exception and record
Four owners, per process and per object, named before anyone chooses a system, so every boundary has an advocate and escalations turn back into decisions.
Process owner
Accountable for the whole process, not one department's part of it.
Decision owner
Who decides at each point, within what authority: discount ladders, approval thresholds, prioritization.
Exception owner
Who acts when the normal path fails. The owner most often missing, which is why exceptions become email.
Data owner
Accountable for an object being correct, current and defined the same way everywhere. Distinct from the system that stores it.
Business Process Consulting decides how work should flow and which systems support it. Operating Model Design decides who owns, governs and improves it.
Design the process with its systems in mind
A process design that ignores the systems it runs on breaks at build. So for every step we decide which application supports it, what information the step needs and where that information comes from. Every point where work moves from one system to another is a handover, and we design it with the same care as a handover between teams.
This is often where the biggest gains sit. A person copying data from one screen to another, a check made because nobody trusts what arrived, a status that has to be updated in two places: each is a design question before it is an integration question. Where the process shows a question for the whole landscape, such as two systems claiming the same record, we raise it as an architecture decision instead of solving it inside one process, and the process design records what it depends on.
Business Process Consulting designs how one process should run. Enterprise Architecture designs the landscape all of them run on, and holds the decisions that apply across every process rather than inside one.

Five areas where process design pays off, and the seams between them
Marketing
Lead definition and lifecycle, qualification, campaign to opportunity attribution, consent and data protection, and the handoff to sales.
Sales and Go-To-Market
Opportunity lifecycle and qualification gates, offer definition, approval and discount authority, quoting, the handoff to order, account ownership and forecast discipline.
Revenue Operations
The connective tissue between marketing, sales, customer success, professional services and finance: contract and entitlement ownership, who owns customer data, and the handoffs where revenue is recognized, protected or lost. Most value leakage sits here, because nobody is measured on the seam.
Customer Service
Case lifecycle and taxonomy, customer identification, entitlement, routing, knowledge, escalation, field handoffs, wide-impact communication and closure.
Professional Services
Sold work to project, staffing, time capture, cost and margin, change control, billing and value measurement. The seam that matters most is the first: what was sold, at what price and on what assumptions, reaching the delivery team. On ServiceNow, we design professional services automation on Strategic Portfolio Management, configured for how your delivery organization staffs, tracks and bills its work.

Standardize where variation has no value. Keep it where it earns its cost.
Multi-entity groups, post-acquisition organizations and private-equity portfolios all ask how much of a process should be the same everywhere. Legal, regulatory and genuine market differences are legitimate variation. Three entities running one commercial process three ways because each inherited its own tooling is not. Case types, channels and languages differ between entities more than anyone expects, so we surface that variation before configuration and record every retained variant with its reason.
Variation nobody documented before configuration becomes variation discovered during build.
An AI agent is another participant in the process. Give it a role.
AI delivers value when it has a defined job, like any new team member. We build and run AI agents in our own operations and in client environments, and before any agent goes live we answer: what task it performs, what context it needs, what it may decide and change, what stays human, how uncertainty is handled, what evidence is recorded, and who owns the outcome when it is wrong.
Without those answers, AI is an unmanaged participant with permissions.
ServiceNow orchestrates the workflow and its governance, Claude is our preferred intelligence layer, and we match the model to each use case so every agent runs on the one that fits its job.

The exception path is part of the process
A process designed only for the happy path is not designed. Exceptions concentrate effort, cost and customer damage, so we design them before the build: missing data, a refused approval, an order changed after fulfillment starts, a customer with no entitlement on record, an unavailable interface, an uncertain AI, a manual intervention, and how the process picks up afterwards.
If the process only works when everything goes right, it is not implementation-ready.
What you leave with: a design your implementation team can build from
We run the work as a design engagement, scoped separately from the build, with a decision log and an agreed turnaround, so decisions do not sit and the reasoning stays visible after the project team has moved on.
We design the process and implement the platforms it runs on
The people who redesign your process also implement the platforms it runs on, so the design holds up at build.
Partners on both platforms.
We are a ServiceNow Consulting & Implementation and Resell Partner and an Anthropic Claude Consulting & Implementation Partner. The process design, the workflow platform and the AI layer come from one team.
Independent advice, written down.
On design work we record the recommended system of record and the integration boundary for each material capability, with the reasoning, including where an existing system or another supplier's product is the better answer. Not every capability belongs on the platform we implement.
Built for where the sequence slips.
A data model still moving at configuration, entity variation surfacing mid-build, two business units defining the same objects differently. Our design questions catch each while it is still a decision.
Designed end to end, not team by team.
We design value streams across every function they cross: order to cash, order fulfillment, issue to resolution, plan to deliver and source to pay, with the target process, named owners and a buildable requirements backlog as named deliverables.

The questions buyers ask us.
What is business process consulting?
Business process consulting is the work of understanding how a process really runs, challenging why it runs that way and deciding how it should run instead. We start from the outcome, question every step, remove before we simplify, standardize or automate, design where systems and AI do the work, name the owners, then write requirements a delivery team can build from.
Should we improve our current process or redesign it from scratch?
Improve it when the steps are sound and the friction sits in handovers, ownership or data quality. Redesign it from the outcome when the process was shaped by limits that no longer apply, such as a person reading every document or two systems that never shared information. AI makes the second case more common than it used to be, so we test both options early, before anyone commits to a build.
When should a business process be automated?
When the step is necessary, the rules are stable, the inputs are consistent and the volume justifies the build. We test it in order: should the step exist at all, can it be simpler or standard, and only then should it be automated or handed to AI. AI moves that line, because steps that needed a person to read a document can now be removed, not only sped up. Where people correct data that a broken upstream system produced, we fix that system rather than automate the correction.
How does process design support a ServiceNow implementation?
It removes the decisions that otherwise get made during configuration by whoever is closest to the keyboard. The team starts with the target process, owners, business rules, the system support each step needs, integration requirements and exception paths. Without them, configuration runs on assumptions, which surface as change requests.
How is this different from enterprise architecture and operating model design?
Business Process Consulting designs how one process should run. Enterprise Architecture designs the landscape all of them run on, and holds the decisions that apply across every process rather than inside one. Process design reaches into systems only as far as the process requires. Operating Model Design decides who owns, governs and improves the process afterwards. They run close together, because a process with no owner reverts.
